The Customer Need

Innovation that pays off from day one. |  How do you unlock the full digital potential of an organization—from logistics to production, marketing, sales, procurement, and HR? That was the central question our client asked. Our approach: develop a transformation strategy that optimizes the core business while building up digital skills. And since “good enough” isn't our thing, we prioritized projects to ensure the transformation could finance itself over time.

Challenges & Extra Miles

Transformation is communication. |  First and foremost, you need a shared language—starting with leadership. To lead change with clarity and respect, the client’s full leadership team completed training in organizational development and executive coaching. These steps were essential for resolving inevitable tensions and aligning the transformation with business needs.

Innovation Strategy

Dual Strategy Approach Balancing optimization of core business with the creation of new digital ventures isn’t easy. But with our dual strategy approach, the client was able to:

  • Increase efficiency in the existing business

  • Build new business with high-impact use cases

  • Grow digital skills among employees

  • Strengthen enterprise-wide digital capabilities

Dual S-Curve Approach Graphic

Innovation

Human first |  At its heart, transformation is not about tech—it’s about people. That’s why we chose a human-centric approach with our client. Through executive coaching and strategic communication support, we applied participatory models and action-based learning. Employees helped identify and evaluate use cases. This increased buy-in and allowed us to:

  • Address psychological factors of change

  • Ease organizational shifts

  • Boost direct leadership communication

Solution

Transparency & measurability at the core. |  From day one, this strategy focused on value drivers and measurable outcomes. Transformation isn't about change for the sake of change—it’s about delivering innovation that matters. Together with the client, we prioritized investment into skills, departments, modern tech, and efficient processes across six key areas:

  • Connectivity

A unified connectivity model describes every data point and ensures system-wide data availability.

  • Data Platform

Central, secure, and performant storage with easy access to avoid redundancy and re-entry.

  • Cloud Infrastructure

    Cloud-first strategy for scalable operations.

  • Technology Independence

Clear interfaces and data standards enable tech flexibility.

  • Artificial Intelligence

Growing in-house AI & analytics expertise for better decision-making and faster automation.

  • App Approach

Centralized app services reduce the need for tech expertise in individual departments.

Small Victories

  • A shared language for change. There’s now a unified understanding of digitalization, organizational design, and business model innovation across the org.

  • Faster results through leadership coaching.Focusing on executive alignment sped up transformation with visible results.

  • Tangible value for everyone. The strategy’s metrics and goals made progress crystal clear to all stakeholders.

  • Minimal friction during the process. By proactively addressing the human factor, many conflicts were avoided or resolved early.

  • Foundation for a resilient organization. Once you’ve transformed successfully, you can do it again—and again. This strategy now helps the client confidently embrace trends like AI.

Learnings & Improvements

We live and learn. If we did it again, here’s what we’d consider from day one:

  • No transformation without leadership alignment and CEO sponsorship. Change only works when the leadership team pulls in the same direction. That’s the foundation. Together with management, we shape a strategic roadmap that’s business-driven and delivers ROI fast.

  • Transformation is first and foremost about people and skills. And where employees are involved, HR needs a clear role from day one. Together with HR and the CEO’s support, companies can define which new capabilities are needed – and how fast they can be built.

  • Most companies already have more talent than they think. When the right people get the freedom to act, things move faster – a lot faster. Because the best way to solve complex tech and business questions is to bring in the best minds.

  • Shit happens to make change happen.Transformation means change – for everyone. It takes patience. And yes, mistakes will happen. But if we make progress visible and measurable, we can turn failures into learnings – and celebrate them as part of the journey.
